Have to pump brakes to get them to work

I just got a 1972 Ford F-250. I have to pump the brakes to get them to work and they just barely work after pumping. Any suggestions on what I should look at or fix first? Thanks!

bleed the brakes first. then if that doesnt fix it look for leaks in the brake fluid system. it could even be leaking out of the back of the master cylinder into the cab or brake booster if you have power brakes.

Remember, as you "pump" the pedal, especially if you do it in rapid successon, you will aerate the brake fluid. Not a good thing. Slow, steady strokes are needed here.

check your brake shoes.Might be the auto adjusters arent working.
